Our Story

How Kintsugi Forum came to be

The name comes from the Japanese practice of mending broken pottery with gold lacquer — treating the fracture as part of the object's history rather than something to be hidden. It's a useful metaphor for what we do. The organisations that reach us are rarely in crisis, but they are usually at a junction: something has shifted, or is about to, and the existing map no longer quite matches the territory.

Kintsugi Forum was established in Kuala Lumpur with a clear and narrow purpose: to provide structured strategic advisory to senior leadership teams in Malaysia. Not broad management consulting. Not implementation support. Not continuous retained advice. Specific, time-bounded engagements designed to help leadership teams think more clearly about direction, planning, and the decisions those two things require.

The founders had spent years inside larger advisory organisations and noticed that much of what passes for strategic counsel is either too abstract to act on or too prescriptive to own. The most useful conversations they observed were usually the quieter ones — a working session with a frank outside voice, a written critique that the team could return to, a structured dialogue that surfaced what everyone already suspected but hadn't said aloud.

That's what Kintsugi Forum is built around. The engagements are deliberately limited in scope and explicit in deliverables. We don't offer a relationship that grows indefinitely. We offer a contained, high-quality piece of work with a clear endpoint — and then we leave.

To give senior leaders access to genuinely useful strategic counsel — structured around what they actually need to decide, not what a consultant prefers to sell.

Senior management teams who know what they're wrestling with but want a more structured conversation about it.

What we don't do

We don't offer ongoing retainers, implementation support, or broad management consulting. We don't pitch services at the close of an engagement. We don't publish client names. Each engagement ends at its stated close point, and what you take away is yours to use however you see fit.

Fifteen years of strategy advisory across Malaysia, Singapore, and the wider region. Before founding Kintsugi Forum, Darren led strategic planning engagements at two regional advisory firms, working primarily with privately held businesses navigating growth and leadership change.

Lim Yuen

Senior Advisor

With a background in corporate finance and organisational strategy, Yuen brings particular depth to annual planning reviews and resource allocation analysis. She has worked with management teams at companies ranging from RM 20 million to RM 400 million in annual revenue.

Advisory Associate

Ahmad joined Kintsugi Forum after five years working in corporate strategy at a Malaysian public-listed company. He supports Direction Diagnostic engagements and contributes to the written deliverables that follow each workshop and review cycle.

How we work — the non-negotiables

These aren't aspirations. They're the conditions under which Kintsugi Forum takes on engagements.

Strict Confidentiality

Mutual non-disclosure before any substantive conversation begins. Client names, industries, and engagement specifics are never referenced in our marketing or shared with third parties.

No Conflicts of Interest

We don't advise direct competitors within the same engagement window. Where a potential conflict exists, we disclose it before accepting any brief.

Written Engagements

Every engagement begins with a written scope agreement. Deliverables, timeline, fees, and confidentiality terms are documented before work begins — no ambiguity by design.

Senior-Led Throughout

The advisor you meet at the outset is the advisor who leads the work. We don't use junior staff to fulfil engagements that were scoped by senior practitioners.

Defined Scope Only

We work within the agreed scope. If what's needed falls outside it, we say so and discuss whether to extend — rather than quietly expanding the engagement and the invoice.

Written Deliverables Always

Every engagement ends with a document — a memo, a critique, or a written response. Not just a conversation. Something the team can return to, share with a board, or act from.

Strategic advisory that respects the intelligence of the room

The field of management consulting carries a lot of baggage — large teams, long engagements, frameworks applied regardless of fit, and a tendency to restate what the client already knows in language they didn't use. Kintsugi Forum is built in deliberate contrast to that. The engagements are short, the scopes are fixed, and the deliverables are plain documents rather than decks designed to impress rather than inform.

Strategic planning, as we approach it, is primarily a conversation — one that most leadership teams find difficult to have internally, not because they lack intelligence or experience, but because the dynamics of a management team make certain questions hard to ask and certain answers hard to give. An external party with no stake in the outcome and no desire to extend the relationship can ask those questions more directly.

Based in Kuala Lumpur, we work primarily with Malaysian businesses — privately held companies, family businesses in transition, and founder-led organisations navigating growth or a shift in their operating environment. We understand the specific texture of doing business in Malaysia: the ownership structures, the sector dynamics, the relationship between governance and decision-making that shapes how strategy actually gets made. That context informs every engagement we take on.

Our practice covers three structured engagements: a two-day Strategic Direction Workshop for teams approaching a step change; a four-week Annual Plan Review for organisations with an existing plan that needs external critique; and a one-week Direction Diagnostic for leaders who want a candid read before committing to more. Each engagement is fixed in scope, transparent in pricing, and designed to end cleanly.
